Il faut en effet, que les demandes entrantes soient affect\u00e9es aux diff\u00e9rentes personnes travaillant dans l\u2019atelier, de telle sorte qu\u2019elles soient trait\u00e9es dans les temps. C\u2019est un croisement peu fr\u00e9quent\u00e9, et je m\u2019aga\u00e7ais chaque matin quand j\u2019attendais le vert alors qu\u2019aucune voiture ne passait sur l\u2019autre route. \u00c0 pr\u00e9sent le flux sur le carrefour est beaucoup plus fluide et efficace. En creusant un peu le sujet, j\u2019ai vu qu\u2019aux \u00c9tats-Unis les giratoires am\u00e8nent des \u00e9conomies de 900 millions d\u2019heures d\u2019attente par an, sans compter les gains environnementaux de consommation de carburant.<\/p>\n<p>Sur un giratoire, l\u2019adaptation au trafic est automatique. On ne d\u00e9pend pas d\u2019un plan pr\u00e9-\u00e9tabli et calcul\u00e9 \u00e0 l\u2019avance pour allouer un cr\u00e9neau de temps \u00e0 chaque route. On fait confiance \u00e0 l\u2019automobiliste qui d\u00e9cide de s\u2019engager ou pas, en respectant des r\u00e8gles.<\/p>\n<p>Les plannings d\u2019atelier me font exactement penser aux feux sur les croisements. Ce sont des outils tr\u00e8s fig\u00e9s qui d\u00e9terminent \u00e0 l\u2019avance l\u2019heure \u00e0 laquelle chacun doit r\u00e9aliser une t\u00e2che. Or dans la vraie vie de l\u2019atelier, il y a toujours des impr\u00e9vus : outillage absent, machine en panne, mati\u00e8re indisponible, etc\u2026 Il faut alors reprendre tout le planning pour s\u2019adapter. C\u2019est \u00e0 la fois vrai et faux. Il est bien s\u00fbr toujours b\u00e9n\u00e9fique de r\u00e9duire la variabilit\u00e9, mais ce n\u2019est pas toujours possible. Je pense par exemple \u00e0 un atelier d\u2019usinage que je connais bien et qui fabrique des pi\u00e8ces m\u00e9caniques ayant peu ou prou la m\u00eame g\u00e9om\u00e9trie mais dont la longueur varie entre 20 cm et 1 m. Les temps gammes d\u2019usinage sont tr\u00e8s diff\u00e9rents selon les longueurs et cela induit une variabilit\u00e9 forte inh\u00e9rente \u00e0 leur m\u00e9tier. Je pense aussi \u00e0 des processus de r\u00e9paration industrielle en a\u00e9ronautique, pour lesquels le temps d\u2019intervention d\u00e9pend du type et du nombre de pannes et ne peut donc pas \u00eatre standardis\u00e9. Je pense enfin \u00e0 des manufactures horlog\u00e8res tr\u00e8s haut de gamme o\u00f9 les lots sont de tailles variables selon les mod\u00e8les de montres et o\u00f9 les exigences de niveau de finition induisent des trajectoires de gammes multiples.<\/p>\n<p>Dans tous ces cas de figure, et dans beaucoup d\u2019autres, faire un planning d\u2019atelier n\u2019est pas une m\u00e9thode efficace.<\/p>\n<p>En y regardant de plus pr\u00e8s, les plannings en atelier ont en r\u00e9alit\u00e9 deux fonctions : affecter le travail et contr\u00f4ler si le travail a \u00e9t\u00e9 fait au moment pr\u00e9vu. Avec ces syst\u00e8mes de pilotage visuel, la d\u00e9cision d\u2019engager un produit sur une ressource est dynamique. Elle d\u00e9pend de la situation des en-cours et des ressources dans l\u2019atelier. Le planning se construit donc chemin faisant, en fonction des besoins clients et de la r\u00e9alit\u00e9 du terrain, en respectant des r\u00e8gles de conduite (FIFO, priorit\u00e9s, \u2026).<\/p>\n<p>Pour contr\u00f4ler si le travail a \u00e9t\u00e9 fait, il vaut mieux utiliser des indicateurs comme le cumul du nombre d\u2019heures produites ou le cumul de pi\u00e8ces bonnes r\u00e9alis\u00e9es, et comme le respect final des d\u00e9lais de livraison. Ce contr\u00f4le peut \u00eatre fait au niveau individuel ou au niveau d\u2019une Unit\u00e9 Autonome de Production.<\/p>\n<p>Au final, les b\u00e9n\u00e9fices du pilotage visuel de type Kanban ou Conwip me font exactement penser \u00e0 ceux d\u2019un giratoire : r\u00e9activit\u00e9, autonomie de la d\u00e9cision dans un cadre fix\u00e9, efficacit\u00e9, fluidit\u00e9.<\/p>\n<p>Si votre objectif est d\u2019\u00eatre efficaces et agiles, arr\u00eatez les plannings d\u2019atelier, et mettez en place dans votre atelier du Kanban ou du Conwip si <a href=\"https:\/\/www.conwip.com\/conwip-et-autres-methodes\/conwip-mrp\/\" target=\"_blank\" rel=\"noopener\">vous \u00eates en MRP<\/a> !<\/p>\n<p>Un logiciel comme <a
