On comprend facilement qu\u2019en cas de maintenance ou de panne, l\u2019objectif est de livrer au client un \u00e9quipement op\u00e9rationnel dans les meilleurs d\u00e9lais et au co\u00fbt le plus bas. La minimisation des d\u00e9lais de r\u00e9paration devient d\u2019autant plus cruciale que, c\u00f4t\u00e9 client, les enjeux financiers sont parfois tr\u00e8s importants. Par exemple, dans le secteur a\u00e9ronautique, une panne immobilisant un avion au sol peut se traduire par des pertes financi\u00e8res qui se chiffrent en dizaines de milliers de dollars.<\/p>\n<h2>La difficile gestion des flux de r\u00e9paration<\/h2>\n<p>Les enjeux \u00e9tant pos\u00e9s et partag\u00e9s, rien de moins \u00e9vident que la gestion des flux au sein des ateliers de maintenance et de r\u00e9paration. En effet, les difficult\u00e9s s\u2019accumulent. Il faut notamment composer avec une importante variabilit\u00e9 des demandes clients. Il faut s\u2019assurer que les urgences puissent \u00eatre trait\u00e9es en priorit\u00e9. De plus, les op\u00e9rations et ressources n\u00e9cessaires \u00e0 la r\u00e9paration de chaque pi\u00e8ce ne seront connues qu\u2019apr\u00e8s l\u2019\u00e9tape de diagnostic.<\/p>\n<p>En parall\u00e8le de la gestion physique des pi\u00e8ces, la gestion des ressources et des flux administratifs entre \u00e9galement en jeu. Par exemple, certaines op\u00e9rations ne peuvent \u00eatre r\u00e9alis\u00e9es que par du personnel qualifi\u00e9. Et lorsque l\u2019entreprise ne dispose pas de ressources en interne, elle doit alors faire appel \u00e0 des sous-traitants. Recherche et choix de prestataires, r\u00e9alisation de devis, passation de commande, facturation\u2026 autant d\u2019\u00e9tapes qui peuvent consid\u00e9rablement allonger les d\u00e9lais.<\/p>\n<p>A ces contraintes se rajoutent parfois des exigences r\u00e9glementaires fortes en termes de qualit\u00e9, de s\u00e9curit\u00e9 et de tra\u00e7abilit\u00e9.<\/p>\n<h2>Le Conwip : une m\u00e9thode efficace pour la ma\u00eetrise des encours et la r\u00e9duction des d\u00e9lais<\/h2>\n<p>D\u00e8s lors, quelle m\u00e9thode de gestion des flux adopter ? On d\u00e9termine un nombre maximal de \u00ab droits \u00e0 r\u00e9parer \u00bb sur la ligne. Une r\u00e9paration ne d\u00e9marre que lorsqu\u2019un \u00ab droit \u00e0 r\u00e9parer \u00bb se lib\u00e8re. La boucle Conwip peut inclure dans certains cas des op\u00e9rations sous-trait\u00e9es ou des \u00e9tapes administratives. La limitation puis la r\u00e9duction progressive du nombre d\u2019encours jusqu\u2019\u00e0 un seuil optimal permet de d\u00e9sengorger la ligne. Cela a pour cons\u00e9quence d\u2019acc\u00e9l\u00e9rer le processus de r\u00e9paration et d\u2019am\u00e9liorer ainsi les d\u00e9lais. Le seuil optimal d\u2019encours doit \u00eatre d\u00e9termin\u00e9 par calcul, apr\u00e8s mod\u00e9lisation et simulation de la ligne, en fonction des gammes de r\u00e9paration et des caract\u00e9ristiques de chaque op\u00e9ration.<\/p>\n<p>Pour de meilleurs r\u00e9sultats, le Conwip sera d\u00e9ploy\u00e9 sur la ligne par des outils de pilotage visuel simples d\u2019utilisation. La mise en place de tableau de bord permettra de visualiser les files d\u2019attentes devant chaque op\u00e9ration. Cela rendra ainsi visible la notion de d\u00e9lai, immat\u00e9rielles par essence.<\/p>\n<p>Cette m\u00e9thode a d\u00e9j\u00e0 fait ses preuves dans des ateliers de r\u00e9paration de grands donneurs d\u2019ordres, chez qui les d\u00e9lais ont \u00e9t\u00e9 r\u00e9duits de mani\u00e8re significative (entre -20% et -60%).
