We have been operating in top-of-the-range Watchmaking manufactures for a long time, to improve performance on watch components’ production and assembly. All these Manufactures have high quality requirements for a high range of products and pieces. They need to control the work in process in order to supply the components as soon as possible for the watchmakers to manufacture the watches.
To control with efficiency the work in process, the ideal is to manage it with a pull system. However, the high range of manufactured components avoids the use of a standard Kanban. Similarly, the tradition of top-of-the-range manufacture, with its custom made operations, is not compatible with the deployment of a Takt time synchronized management, like in the automotive industry for example.
In such context, the right solution is to set a CONWIP (CONstant Work In Process) pull system. This approach has excellent results because it preserves the Manufactures’ work traditions while highly improving their service quality.
The WipSim software allows to design the CONWIP management, then to secure its concrete field implementation. It is also used to spot the most efficient improvement action on workcenters in order to classify the continuous improvement projects.
Many Manufactures are currently implementing Industry 4.0 tools in their workshops. Our SmartWip digital management solution is used on many production lines for components and boxes, as well as assembly lines.
In aeronautics and defense sectors, the production is characterized by short and medium runs, a high product mix and important quality requirements.
The OTD compliance is an essential stake for competitiveness in the sector.
What makes the daily workshop management complex is the high piece variability.
In this context, to use the CONWIP pull system method brings a lot of profits in performance: lead time decrease and stabilization, easy priority visualization, bottlenecks identification and workers empowerment.
We have implemented many CONWIP systems in this sector. Some of them are based on traditional control panels, others on our SmartWip digital solution.
In all cases, the WipSim simulator enabled us to set the best dimensioning for the works in process, in order to ensure the supply of bottleneck resources while minimizing the total work in process.
This project has led to important profits, both in terms of working capital requirement decrease and OTD improvement.
Our WipSim simulator is used in mechanics production and is dedicated to companies in which the lead times and customer service rates are essentials stakes. In these situations, the standard approaches like Kanban pull system are not suitable.
In these cases, the company might produce a high range of different products with various batch sizes, or the production processes might be complex.
Even in a high-variability context, it is still possible to manage the production with a pull system and to applicate the CONWIP method to steeply decrease the lead times and improve the customer service rate.
Our WipSim software is used to design the workshop management with the CONWIP pull system, which is an efficient way to reduce the works in process and tighten the flows in case of a high product mix. The software is designed to quickly spot the workcenters and routing operations to be improved, and to estimate the reachable profits in terms of lead time reduction and working capital requirement decrease.
The SmartWip digital workshop management solution is definitely adapted to this kind of mechanics production. The software is used on a daily basis to manage 6-people workshops as well as 100-people production units.
The electronics production is a broad field, it covers a wide range of situations and can contain mass productions, but also short and medium runs.
We are involved in short and medium runs, in which there is a high product mix, and many operations are performed by hand.
In this case, it is essential to bring visibility on the field, to efficiently manage the works in process.
The visual management based on the CONWIP approach enables to visualize the production’s progress but also to restrict the work in process engaged on the line. The lead time remain short and constant, improving the release dates’ reliability.
Most of the time, the companies operate a SmartWip digital control panel to support this type of workshop management. They also use our WipSim simulator in order to optimize the batch sizes and the queue levels before each workcenter.
In Maintenance and Repair Operations, the action lever is to have the shortest lead times possible on the products, with highly variable response times according to the failures.
The rate of arrival of products to be repaired is not manageable. Priority management is often a difficult problem, especially when the work in process on the repair lines is too large as it leads to frequent and ultimately disruptive rescheduling.
Another frequent feature of repair lines is that the same people are involved in the diagnosis phase and then in the repair phase, sometimes with a more or less long interruption due to the supply of components and spare parts between these two phases.
Solutions must then be found to get stakeholders to act on the right stage of the repair process, to keep products moving steadily forward, while also considering the priorities of the moment.
The methods used for this consist of limiting the amount of work in process on the repair line, and implementing a visual management system to help personnel intervene in real time at the right place on the line.
Wipsim has been operating in the repair sector for many years:
